The principle

A strategy can be well defined. And still not turn into results.

The problem is not always the strategy as written. It may be the lack of a shared direction, the capabilities available or the way of executing. ICEBERG starts by identifying where the gap is and defines the intervention based on that diagnostic.

How it works

Twelve weeks, four stages.

The program connects diagnostic, alignment, weekly governance and transfer. LIDERYA Platform supports every stage and stays running at the end.

  1. 01

    Weeks 1 to 2

    Diagnose

    Identify the gaps

We analyze your organization's situation with the Three Gaps model: Direction, Capacity and Execution. We pinpoint where the connection breaks between what the company wants to achieve and what it actually manages to move forward.

    Stage outcome
A reading of the priority gap and the concrete scope of the intervention.
    In LIDERYA Platform
We define which initiatives will enter the Control Center.
  2. 02

    Weeks 3 to 4

    Align

    Align leadership

We work with the CEO and the leadership team to translate the strategy into a coherent chain of vision, objectives, key results and initiatives. We make priorities explicit, settle differences of opinion and define what must move first.

    Stage outcome
Shared priorities, measurable objectives and initiatives tied to owners and expected results.
    In LIDERYA Platform
The agreed chain is set up in LIDERYA Platform, with support from LIDERYA IA PRO.
  3. 03

    Weeks 5 to 10

    Govern

    Govern every week

We turn the agreed priorities into a working rhythm: follow-up meetings, commitments with owners, evidence reviews and Confidence Level.

    Stage outcome
A follow-up system that identifies progress, anticipates deviations and leads to timely decisions.
    In LIDERYA Platform
360 Board, Meeting Mode and Confidence Level run every week.
  4. 04

    Weeks 11 to 12

    Transfer

    Transfer and consolidate

We support leaders and the team until they run the execution system on their own. We document the practices, strengthen accountability and leave follow-up built into operations.

    Stage outcome
An internal capability to sustain the execution rhythm, with processes, owners and information in place.
    In LIDERYA Platform
The Control Center stays running with your team.

Who it is for

Who the ICEBERG Program is for

For those accountable for results, not just tasks.

CEO / General management
Sees the real status of critical initiatives without asking for reports, and decides with evidence.
Area directors
Know what is expected of their team each week and how their work moves the objective.
PMO
Goes from chasing updates to governing commitments with clear acceptance criteria.
Technology
Connects every deliverable to a business objective and stops prioritizing by urgency.
Strategy is not transformed by what is declared, but by the ability to turn it into sustained decisions and actions.
The ICEBERG principle

That is why ICEBERG does not stop at making recommendations. When the diagnostic confirms the intervention is the right fit, we work so that priorities, commitments and follow-up become part of operations. LIDERYA Platform supports that system and keeps it traceable.

What stays in your organization

An execution capability, not just a deliverable.

The program's value shows in the practices, responsibilities and follow-up mechanisms the organization keeps using.

Strategy turned into action

Vision, objectives, key results and initiatives connected and focused on measurable results.

Explicit priorities

Shared criteria to decide what moves forward, what waits and where to concentrate resources.

A weekly execution rhythm

Follow-up meetings that end in decisions, commitments and clear owners.

Evidence-based progress

A common way to review deliverables, commitments and Confidence Level without relying on informal estimates.

Visibility for leadership

Centralized information on priorities, commitments and progress to decide in time.

LIDERYA Platform up and running

The Control Center deployed during the program keeps working with your team.

In all honesty

What ICEBERG does not promise.

A serious intervention starts by acknowledging the organization's reality, setting its scope and establishing which conditions make progress possible.

  • No: We do not start by imposing a methodology.

Instead: First we diagnose the gaps and understand the organization's reality.

  • No: We do not confuse strategy with a list of initiatives.

Instead: We connect objectives, expected results, priorities and owners.

  • No: We do not hand over a diagnostic as if it were the final result.

Instead: When there is a fit, we turn the findings into operational changes.

  • No: We do not promise results without considering the conditions for execution.

Instead: We define scope, responsibilities, indicators and working conditions explicitly.

  • No: We do not aim to create dependence on our support.

Instead: We build the team's capability to sustain the system on its own.

Frequently asked questions

About the program.

What is the ICEBERG Program?

The ICEBERG Program is LIDERYA's executive intervention. In 12 weeks it diagnoses where the strategy stalls, aligns leadership, installs a weekly, evidence-based governance rhythm and leaves LIDERYA Platform running in the organization.

How long does it last and what does it include?

It lasts 12 weeks and includes the Three Gaps diagnostic, leadership alignment, weekly governance of the priority initiatives, the deployment of LIDERYA Platform and the transfer to the team. The concrete scope is adjusted after the initial diagnostic.

How is it different from a traditional PMO?

A PMO usually manages schedules and reports. The ICEBERG Program connects every initiative to a business objective, requires evidence before marking progress as done and brings decisions to leadership every week. When it ends, your team keeps the method and the platform.

Who from my organization takes part?

The CEO and the leadership team in the alignment; initiative owners and the technology area in the weekly governance. The intervention is led personally by the LIDERYA team.

What happens when the 12 weeks are over?

The governance rhythm and LIDERYA Platform stay running with your team. The terms for continuing with the platform are agreed in the proposal.

Find out what is holding back your strategy.

Start with the three-gap assessment and review your results in a 45-minute diagnostic with an expert. If there is a fit, the next step is a proposal tailored to your situation.
