The 100% that actually means something

A result reported as done without evidence is an opinion. Why validation is the difference between making progress and appearing to.

In almost any follow-up meeting, someone says “it’s at 90%.” And almost always, three weeks later, it is still at 90%. It is not bad faith: the percentage was declared, not demonstrated.

Declaring is not the same as demonstrating

When progress depends on what each person perceives, the dashboard turns optimistic and the surprises arrive late. The alternative is simple to state and demanding to sustain: nothing is marked as complete without evidence, and someone other than the person who did the work validates it.

Quality is mandatory: nothing can be completed without evidence.

What changes when 100% is verifiable

  • Leadership trusts the dashboard and stops asking for parallel reports.
  • Conversations focus on real blockers, not on defending percentages.
  • The team learns what “done” means and applies it without anyone having to remind them.

This principle is at the heart of how we think about execution: transparency over comfort. The real status should never be hidden, because you can only correct what you see in time.
